Start with a system survey, not a guess
HVAC estimates go wrong when they are priced from the address instead of the attic. Two houses with the same square footage can need very different work depending on the existing ductwork, electrical service, access, and the condition of what is being replaced. Walk the job and look at everything before you talk numbers.
Document what is there now: the equipment make, age, and capacity, the state of the ductwork and vents, the electrical panel and disconnect, the condensate drain route, and how you will physically get the old unit out and the new one in. Tight crawlspaces, second-floor air handlers, and long line-set runs all cost labor hours.
- Existing equipment: type, capacity, age, and condition
- Ductwork: leaks, sizing problems, insulation, modifications needed
- Electrical: panel capacity, disconnect, whip, thermostat wiring
- Access and logistics: attic, crawlspace, roof, crane or lift needs
- Local permit and inspection requirements for the work you are doing
Count equipment and materials, all of it
The condenser or furnace is the obvious line, but the materials around it are where estimates come up short. List the pad or stand, line set or the labor to flush and reuse the existing one, disconnect and whip, thermostat, condensate pump or drain materials, duct transitions and plenum work, refrigerant, nitrogen, brazing rods, straps, hangers, mastic, and insulation.
Price equipment and materials at your actual cost from your supplier, not from memory. Equipment prices move, and a quote built on last year's number eats your margin. Whatever the customer supplies or reuses, note it in the estimate so there is no confusion about who is providing what.
Price labor, including the time nobody sees
Break the labor into phases: removal and disposal of old equipment, setting and connecting the new equipment, duct or line modifications, startup and testing, and cleanup. Each phase gets its own hours. Startup, evacuation, and testing are real billable time even though the customer mostly sees the boxes going in and out.

Add overhead and profit
Overhead in HVAC is heavy: vehicles, insurance, licensing, tools, gauges, recovery equipment, and the office time spent quoting and scheduling. Divide those costs across your billable hours so each estimate carries its share instead of letting install jobs subsidize your busywork.
Profit is a separate, deliberate line in your math, not whatever happens to be left over. Some contractors mark up equipment and materials, some build margin into the labor rate, and many do both. Mistakes that lose money on HVAC estimates
The classic mistake is quoting the changeout and forgetting everything attached to it: the duct transition that does not fit the new air handler, the pad that has sunk, the disconnect that is not up to current requirements. Price the system, not just the box.

- Not stating what happens if hidden problems appear once the old unit is out
What the customer-facing estimate should show
Show the equipment you are installing with enough detail that the customer knows what they are buying, itemize the materials and labor, and list the total. State the exclusions clearly: duct replacement beyond what is listed, electrical panel upgrades, drywall or paint repair after the work, and anything uncovered only after removal.
State how long the estimate is valid, since equipment pricing can change, and note the warranty you are offering on your workmanship in your own words. Then get the document out fast.
